Fragging leathers

I have fragged my colt coral several times so far and for some reason the cutting i take keep disapeering from the rock I rubberband them to. Is this normal. The pieces i cut are about 1" long but when I attach then to the rock it it more like 1/4" Should I be cutting bigger pieces? Also how do you frag a devils Hand, and a mushroom leather?
